지난 주에 논의된 서번트 리더처럼, 두 번째 부류인 타이거 맘 리더도 자기의 팀을 대단히 아낀다. 그러나 그는 팀을 위한 자신의 언행이 종종 도움보다는 상처를 준다는 것을 안타깝게도 인지하고 못하고 있다.

‘타이거 육아’라는 용어는 2011년 작가이면서 예일법대 교수인 에이미 추아가 쓴 ‘Battle Hymn of the Tiger Mother’라는 책을 통해서 처음으로 소개되었다.

이 중국계 미국인의 육아 철학은 성공의 개념을 매우 제한적으로 본다. 그 것은 전과목 ‘A’인 성적표, 아이비 리그(Ivy League) 대학 입학 그리고 월스트리트 또는 실리콘 밸리로의 진입이다. 전세계에는 미국의 헬리콥터 맘, 홍콩의 몬스터 맘 그리고 일본의 교육 맘과 같은 경멸적인 의미를 내포한 유사한 지칭들이 있다.

사랑이라는 이름으로, 이 어머니들은 자녀의 삶을 전적으로 영위하며 그들이 성공하도록 도와준다. 하버드에 입학하기 위해 자녀들에게 최상위의 성적을 내도록 독려하며, 추가적으로 음악, 스포츠, 봉사에서도 두각을 나타내야 한다고 압력을 가한다. 이러한 과도하게 목표 지향적인 양육은 의약, 법률, 금융 또는 테크놀로지 분야에 재능과 흥미가 있고, 최고의 목표를 달성하기 위해 희생하며 노력하기 원하는 자녀들에게는 큰 도움이 될 수 있다.

그러나 이 프레임 밖의 재능을 가진 자녀들은 어떻게 하여야 할까? 그들이 자신은 실패했다고 또는 가족에게 실망을 끼쳤다고 생각하지는 않을까? 그로 인해 자존감이 낮아지거나 우울증이 생겨 극단적인 선택을 하거나 다른 사람에게 해를 끼치게 된다면 어떻게 될까? ‘이것이 다 너를 위한 것’이라고 외치던 타이거 맘들은 이 상황에서 과연 자녀양육에 성공을 했다고 말할 수 있을까?

마찬가지로 직장에서 타이거 맘 리더가 유사한 방식으로 팀을 이끌었을 때, 일부 팀원들에게는 종종 치명적인 결과를 초래한다. 예전에 필자가 타이거 컵(cub)이였을때, 즉 신참 매니저가 되었을 때의 실수담을 나누고 싶다. 나는 군국주의적 원칙과 냉정한 목표의식을 가지고 완벽성을 추구하는 상사로부터 혹독한 훈련을 받았다. 그래서 나는 자연스럽게 멘토에게서 배운 리더십 스타일로 팀을 이끌게 되었다.

나는 마치 나의 클론같은 빌과는 처음부터 좋은 팀웍을 이뤘지만, 다른 세 사람과는 곧 문제가 생기기 시작했다. 몇차례 시도를 통해서 이 세사람을 나의 기준에 맞추려고 했지만 실패를 거듭했고, 나는 곧 인내심을 잃고 악마조교가 신병들을 다루듯 그들을 다그치게 되었다.  그리고 그 결과는 참담했다. 당당하던 캐시는 자신감을 잃고 자신이 잘했던 일에 종종 실수를 저질렀다. 도전적인 데이비드는 더 이상 아이디어를 제시하는 일 없이, 내가 요구 한 더 이상의 그리고 더 이하도 아닌 수준 까지만 수행했다. 그리고 활발했던 에릭은 스트레스로 온 불면증 때문에 사직서를 제출했다.

이후 나는 자기 반성을 통해 다음 세가지를 성찰하게 되었다. 첫째, 팀에 대한 나의 관심과 팀을 개선하려는 노력은 그들을 위한 것이 아니라 나를 위한 것이었다. 나의 강도 높은 노력의 요구는 그들의 발전과 성공을 위한 것이라고 강조했지만, 대부분의 타이거 맘이 자신이 이루지 못한 것을 자식을 통해 이루려는 것과 마찬가지로, 나도 자신을 위해 그들의 희생을 강요한 것이라는 것을 깨닫게 되었다.

둘째, 나는 목표 달성을 위해 가장 효율적인 방법을 선택했다고 믿었지만, 결과적으로 그것은 획일화된 방향으로 빠질 위험도 가지고 있다. 많은 과학적인 실험이 의도와 다르게 혁신적인 발견으로 이어지는 것처럼, 경직된 유일성 보다는 유연한 다양성이 때로는 더 나은 결과로 이어진 다는 것을 알게 되었다.

마지막으로, 최선의 의도에도 불구하고, 나의 주관을 다른 사람에게 강요할 때 역효과를 유발할 수 있다. 왜냐하면 모든 사람은 각기 다른 가치, 재능, 관심사뿐만이 아니라 수많은 요소의 차이가 있기 때문이다. 다른 사람이 변화되도록 동기를 부여하기 위해서는, 변화에 대한 초기 저항에 대한 근본적인 이유를 이해하고, 수용할 수 있는 범위 내에서 단계적으로 간극을 메우는 것이 중요하다. 

다양한 분야에서 최고의 위치에 있는 사람 중에 타이거 맘의 조력으로 그 자리까지 이르게 된 경우가 많다. 마찬가지로 타이거 맘 리더십은 한계를 넘어선 탁월한 성과를 이루기도 한다. 하지만 이 리더들이 소수의 팀원들뿐만이 아니라 모든 팀원들의 뛰어난 재능을 발굴하여 기존의 경계를 넘어서는 글로벌 문제를 함께 해결해 나아가는 것이 더욱 바람직하지 않을까?

Tip 9: “How do I lead?” series | Tiger mom

Like the servant leader discussed last week, our second leader – tiger mom – cares immensely for her team. Tragically, she is not aware of what she says and does for the good of the team often hurts more than helps. 

With her 2011 book “Battle Hymn of the Tiger Mother,” author and Yale Law School professor Amy Chua first coined the term “tiger parenting.” It refers to the Chinese American parenting philosophy with a narrow definition of success as straight A’s in report cards, admission to the Ivy League schools and prestigious career in Wall Street or Silicon Valley. Unsurprisingly, comparable mothers exist across the globe with pejoratively affectionate terms such as helicopter mom in the US, monster mom in Hong Kong and education mom in Japan.

In the name of parental love, these mothers totally run the lives of their children to help them become successful. To gain admission to Harvard, tiger moms exert enormous amount of pressure on their kids to excel in their classrooms and obtain decorative awards in music, sports or even charity work. This excessively goal-oriented upbringing may serve perfectly to those children who are equipped and willing to sacrifice their adolescent years to achieve their very best in the field of medicine, law, finance or technology. But what about the kids whose talents lie outside of this tiger frame? Will they feel like failures or disappointments for their family? And what if their low self-esteem leads to depression and may even result in suicide or causing harm to others? I ask the tiger moms who insisted “all this is for your own good,” did these children turn out as planned?

The tiger mom leaders in our work place often exhibit similar behaviors leading to equally damning results for some of their employees. I would like to share my mistakes when I was once a tiger cub. I was trained by a militaristically disciplined, unemotionally target-driven and perpetually flawless boss. Naturally I used the same leadership style that I learned from my mentor on my team.

I immediately took the liking of my mini-me Bill, but troubles were brewing with the other three who were just not “with it.” Having tried several times but failed to jam these circular laggards into my square ways, I lost my cool and lashed out at them like a drill sergeant to the fresh new recruit. The results were devastating. Self-assured Cathy made mistakes on the tasks she used to do quite well, because I wrecked her confidence. Entrepreneurial Dan did only what I asked, nothing more and nothing less, because I killed his risk-taking spirit. Fun-loving Eric submitted his resignation letter, because I drove him to insomnia.

After a deep self-reflection, these three thoughts became crystal clear. One, my concern for the team and my determination to improve them were not for their benefit but for my own. I claimed that my extreme demand for their blood and sweat was for their development and success. Just like how a tiger mom tries to achieve through her children what she failed to attain herself, I was surprised that I too selfishly sought my team’s sacrifice for my sake. Two, I was reminded of the danger of insisting on “my way or the highway,” because I was often blindsided by my own juicy justifications. Just like how an experiment sometimes unintentionally leads to a new discovery, openness to diversity often yields superior results than relying on a few known ways. Finally, even with the best of intentions, trying to force on to others my version of “what good looks like” can awesomely backfire, because there are differences in values, talent, interests and countless other factors between my team and me. I realized that people will be motivated to change only when their uniquely different reasons for “no” are properly addressed with genuine empathy.

Many tiger moms around the world have raised their children to become hotshot surgeons, attorneys and bankers. Likewise, the “tiger mom” leaders at work have helped some to go beyond their limits. However, how great it would be if these leaders enable not just a few but everybody in their teams to contribute his or her exceptional set of skills to generate mind blowing ideas to solve global problems that go beyond the traditional boundaries?
